No representative external user session has occurred. The primary evidence file, PRODUCT_VALIDATION_RESULTS.md, explicitly says that results are pending. The implementation and internal smoke tests demonstrate that the experiment runs; they do not establish product value, differentiation, adoption, or survival of the original thesis.

2. Original Product Bet

The original bet, reconstructed from the available project summaries and the validation protocol, was that developers maintaining small, content-oriented static publications experience meaningful operational friction in the machinery around publishing. Raymatic was intended to reduce that friction through strong conventions, a small command surface, one shared publishing pipeline, source-aware explanations, deterministic output, and portable source content.

The target user was a developer comfortable with files and version control who publishes or maintains a technical content site and values static output. The job was to move from content and presentation edits to a preview, correction, and publishable site with fewer incidental operational decisions.

The differentiation hypothesis was low operational surface plus high explanatory power, rather than Rust, raw speed, modern implementation, or a generic claim of being a nicer SSG. The adoption hypothesis was that the reduced machinery and better recovery experience could justify trying Raymatic for a new site and eventually considering migration. The available history does not contain the complete Product Contract, so its exact invariants and failure criteria cannot be quoted here; they remain unverified baselines, not revised definitions.

3. Evidence Quality

There are no participants, no prior-SSG comparison sessions, no intervention records, no participant predictions, no quotes, no adoption commitments, and no longitudinal maintenance observations. The only selection bias that can be identified now is that internal tests and a local operator represent the builder, not the target user. No moderator influence can be assessed because sessions did not occur. The missing technical-budget documents also prevent a complete performance evidence audit.

4. Hypothesis Evaluation

All product hypotheses are inconclusive. The implementation observations below are deliberately separated from product interpretations.

5. Failure-Criteria Review

The complete PRODUCT_CONTRACT.md and its exact failure criteria are not in the repository. They cannot be reviewed criterion by criterion without inventing wording. Based on the available summaries, the status is:

No failure criterion can honestly be marked “not triggered” merely because it was not observed; the relevant experiment did not happen.

6. Differentiation Evaluation

Low operational surface is currently an implementation property: four commands, generated structure, no configuration file, and a shared pipeline. High explanatory power is currently a diagnostic design property: stable codes and structured fields. Neither has behavioral evidence from users.

The combination therefore has not yet been shown to be differentiated. There is no evidence that a participant would describe the difference as anything more specific than a small or simpler static site generator. This is an open question, not a failed thesis, because no participant was given the opportunity to express or reject the distinction.

7. Competitive/Existence Test

The project cannot yet answer why a representative developer should choose Raymatic over an established SSG. Internal quality is not an answer to that question. The smallest missing evidence is an equivalent small workflow with a developer who already uses an SSG, followed by a concrete comparison of setup decisions, debugging, prediction, recovery, and willingness to try real content.

Fresh external competitive research is also absent. It is not required before the first behavioral study, but it is required before making a market or positioning claim.

8. Adoption and Switching-Cost Evidence

There is no evidence at any of the six adoption levels: liking, preference, consideration for a new site, willingness to try real content, willingness to move an existing publication, or actual use. Migration friction, learned workflows, customizations, deployment setup, and ecosystem familiarity remain unknown.

9. Negative-Evidence Classification

The central negative result is absence of validation, not a product failure. It is classified as evidence failure: the release artifact and protocol exist, but the user experiment has not been conducted. The missing technical-budget and platform evidence are release-readiness evidence gaps. No product-model failure or thesis failure may be inferred from them.

The internal fixed-port limitation and unverified platforms are known constraints recorded in readiness materials. They are not converted into product conclusions without user evidence.

The implementation represents Publication, Content, Attributes, Address, Presentation, Asset, Collection-related future space, and Override-related future space at different levels of completeness. Internal tests show that Publication, Content, Attributes, Address, and Presentation are sufficient for the current golden path. They do not show which concepts users understand naturally, which leak into the UX, or whether Asset, Collection, and Override remain within the conceptual budget.

No model redesign is justified. The next study must observe how participants describe files, addresses, presentation, and product-specific metadata without being taught the model.

The four-command surface remains the only tested conceptual surface:

16. Rationale

The implementation experiment is sufficiently concrete to test the thesis, but the product experiment has not occurred. Choosing CONTINUE would mistake internal quality for user value. Choosing STOP would mistake missing evidence for negative evidence. The only defensible decision is to obtain the smallest set of real behavioral observations needed to evaluate the load-bearing hypotheses.

17. Conditions for Reconsideration

Reconsider the decision after at least one completed session with a representative developer who has prior SSG experience and one with a developer matching the primary target profile, using the release artifact and the full task protocol. Before making a continuation decision, resolve the authoritative performance budgets and platform matrix, preserve raw evidence, and include at least one existing-publication comparison where practical.

Do not implement or harden the product yet. Run the smallest external study:

  1. recruit two relevant developers, including one experienced SSG user;
  2. use the macOS Apple Silicon draft release and minimal installation guide;

  4. record raw times, decisions, predictions, interventions, diagnostics, recovery, portability answers, and adoption commitments;

The next decision must follow those observations, not enthusiasm for the code.
